[01] The challenge

AI was in the org, but not in the workflow.

Some engineers had wired AI tools into their day; most had not. There was no shared standard, no agreed way to use them safely, and no way for leaders to tell whether any of it was actually helping.

Enthusiasm was outrunning discipline. Adoption was uneven, review habits were slipping in pockets, and the security team was uneasy about code and IP leaving through unvetted tools.

Speed could not come at the cost of code quality, security, or intellectual property.

Measure adoption and quality together

We tracked delivery speed alongside quality and security signals, coached teams on what worked, and expanded the program only where the data held up.
